Managing Household Staff While You Travel

Whether you are away for a fortnight or posted abroad for two years, the arrangements that keep a house and its staff working when nobody is there to direct them.

Islamabad has an unusual number of households that are away for long stretches: diplomatic postings, families settled abroad, officers transferred, people who spend half the year elsewhere. The staffing question that raises is not really about staff. It is about what happens to an arrangement when the person who directs it is not there.

Arrangements fail in absence for predictable reasons, and all of them are preventable with an hour of setup.

Short absences: a fortnight to a month

For a holiday or a work trip, the main risks are wages and drift.

Pay in advance or set up a transfer. The most common failure is a staff member going unpaid for three weeks because the person who hands over cash is in another country. A transfer on a fixed date to an account in their own name removes this entirely and is worth setting up before you need it.

Leave the routine in writing, including what changes while you are away. An empty house generates less work — fewer meals, less laundry — and pretending otherwise produces a fortnight of somebody looking busy. It is more honest to reduce the task list and say so.

Name one contact who is reachable. A relative, a neighbour, a friend in the same sector. Somebody who can be telephoned about a leak and who has authority to approve a plumber. Without this, either nothing gets fixed or things get fixed at prices you had no part in agreeing.

Say when you are back. Households underestimate how much anxiety an indefinite absence creates for somebody whose income depends on the arrangement continuing.

Long absences: months to years

This is a different arrangement and needs a different role. A helper is not a caretaker, and expecting one to become the other because the family left is how properties deteriorate.

An empty house in Islamabad has a decay problem more than a security problem. Water sitting in a tank, traps drying out, a pump that seizes because nothing ran it, air conditioners unused for a season, a roof outlet blocking before the monsoon, plants growing into walls, and a garden that becomes unrecognisable in two months and then dies.

None of that is noticed by somebody whose job is the gate. What a long absence needs is a written monthly routine — taps run, toilets flushed, pump and generator started, roof and outlets checked before and after the rains, boundary walked, rooms aired — and a person whose job that is. The three controls that make distance work

Almost everything that goes wrong in an absent-owner arrangement traces to the absence of one of these.

A written routine. Not a job description — a list of what is checked and when, weekly and monthly. Without it, a monthly report has nothing to report against and becomes "everything is fine" indefinitely.

Photographs. Four or five a month: the roof, the exterior, the main rooms, the meters. It takes the person five minutes and tells you more than any written assurance. It also means a problem becomes visible to you at the point it is still small.

A spending rule. A modest monthly allowance against receipts, and a stated threshold above which he calls you first. Both halves matter. Without the allowance, nothing small ever gets fixed and you return to a list of accumulated faults. Without the threshold, you learn the price after the work.

Somebody has to check the checker

This is the part households abroad most often skip, and it is the one that determines whether the arrangement holds over years.

Name one person in Pakistan — a relative, a friend, a professional — with authority to visit unannounced, look at the property, and approve spending up to a limit. Tell your staff that person exists and will come.

It is not about distrust. It is that any unsupervised arrangement drifts over time, not through dishonesty but because nobody is looking, and a person who knows somebody will visit maintains a standard that a person who knows nobody will does not.

Owners who set this up keep properties in good condition for years. Owners who rely purely on monthly photographs from the person being assessed tend to find, on returning, that the photographs were accurate about the things photographed.

Paying people properly from a distance

A fixed date. People have rent and school fees and need to plan. A wage that arrives whenever somebody remembers is a wage that will eventually be a reason to leave.

A record of advances. Noted in the transfer reference or a simple book, so nobody is reconstructing from memory across a two-year absence.

An annual review even while you are away. Rates move, and an absent employer whose wage has not changed in three years is competing badly with employers who are present.

What to agree before you go

Whether the arrangement continues at full pay, reduced duties, or pauses — and if it pauses, both sides should understand the person will likely find other work and may not return.

Who holds keys, recorded against a list, and who else has access.

What happens in an emergency: the numbers in order, which hospital, where the documents are, and who can authorise a significant repair.

And, for live-in staff specifically, whether they remain on the property while you are away. This is usually the arrangement that suits everybody, and it should be said rather than assumed.

The handover before you leave

The fortnight before departure is what determines whether the arrangement holds, and most owners spend it packing.

Walk the property with whoever is staying responsible for it, room by room, and write down the condition together. Photograph it. That record is what any later question rests on, and it takes an afternoon.

Show them the things they will need and watch them do each one rather than describing it: where the main water valve is, where the electrical board is, how to start the generator and the pump, which tap to run to keep which trap wet, how to reach the roof safely.

Leave a written contact sheet — your number and a second number, a plumber, an electrician, the society or building office, and the named local person who can attend if something serious happens and you are unreachable. That last name is the one owners forget and the one that matters at two in the morning.

And hand over keys against a written list saying which key opens what, with the rooms you are keeping locked recorded as locked.

Coming back

Two things are worth doing in the first week home, and both are easy to skip.

Walk the property against the record you made before leaving, with the person who kept it. Not as an inspection — as a handover in the other direction. Anything that changed gets discussed while both of you remember the year rather than six months later.

And review the arrangement. If the role reduced while you were away, it now needs restoring, and if the person carried more than expected — a repair supervised, a problem caught early, a difficult month — say so and reflect it in the wage. An absence handled well by somebody is the clearest evidence you will get about whether to keep them, and it is worth acknowledging out loud.

Staff who are also away

Worth planning for, because it catches absent households twice over.

Many domestic staff in Islamabad have family in other districts and take longer, less frequent leave — two or three extended visits a year rather than a day here and there. If your own absence overlaps with theirs, the property is unattended and nobody has thought about it.

Ask at the start of the year roughly when they expect to travel, and set your own arrangements around it. Where the dates clash, either agree a different window with them or arrange cover for that period specifically — a relative visiting weekly, or a neighbour holding a key.

The failure mode to avoid is discovering the overlap a week before you fly, and then either pressing somebody to cancel a family trip or leaving the house empty and hoping. Both are avoidable with one conversation in January.

Frequently Asked Questions

Should I keep paying staff while I am away for two months?

If you want them when you return, yes. A domestic staff member cannot absorb two unpaid months and will take other work, and the other work will not release them on your schedule. Reduced duties at full pay is the normal arrangement.

Can my helper become the caretaker while I am abroad?

Sometimes, and it is worth trying with somebody reliable — but do it properly. Write the routine down, walk through each item on site once, pay more for the expanded role, and check the first two monthly reports carefully. Handing over a list without any of that produces a list that is ticked and not done.

How do I know the monthly report is accurate?

Photographs with visible dates, meter readings you can check against the bills, and an occasional unannounced visit by your named local contact. Three cheap controls that between them make a remote arrangement verifiable.

What if I am posted abroad indefinitely?
